The Format Pacing & Monetization Gap
YouTube India has 518M monthly active users. However, vertical Shorts generate only $0.01–$0.06 RPM compared to horizontal long-form videos earning $1–$30 RPM. Viewers entering YouTube via Shorts are in a passive, high-velocity discovery state. Transitioning them to long-form (the commitment state) creates physical friction and pacing shock, causing a 90%+ exit velocity at the format gateway. The platform needs a psychological and visual bridge to capture high-density vertical engagement while unlocking long-form-adjacent ad economics.
The Shiva Shamboo Moment
A real-life observation highlights this format friction: a user who discovered the song "Shiva Shamboo" in a Short attempted to transition to the full music track. While the link worked mechanically, they exited quickly—the psychological shift from low-commitment scrolling to high-commitment listening failed because the time context did not align with the horizontal destination.Viewers and Creators Under Friction
We design for two viewer cohorts and two creator groups:
- Sneha (Mobile viewer, 19, Tier 3 West Bengal): Watches 3 hours daily on a sub-₹15K Android phone over 5G. Bounces from long-form due to axis rotation, slow intros, and pacing drops.
- Amit (CTV viewer, 21, Tier 2 Uttar Pradesh): Co-watches with roommates on a budget Smart TV. Navigation is clunky with a remote, and long horizontal videos trigger group consensus friction.
- Creators (Shorts Native & Long-Form Directors): Shorts-native creators are stuck on the low-RPM floor with no editing bandwidth. Long-form creators suffer algorithm penalties when discovery viewers bounce from their linked videos, damaging Average View Duration (AVD).
Shorts Stack: Native Sequential Vertical Format
We evaluated six format concepts using a RICE framework. Shorts Stack scored highest (RICE: 297.5) across Reach (350M mobile + CTV), Impact (3.0), Confidence (85%), and Effort (3.0).
Shorts Stack groups 2–6 creator-made vertical segments (max 60 seconds each) into a chronologically locked swipe container inside the main app. This keeps viewers inside their vertical muscle memory while guiding them through a deeper narrative arc.
Why Existing Options Fail
- Chapters: Require users to already be inside a horizontal video; they don't solve the transition friction.
- Playlists: Passive collections that do not preserve the high-speed vertical swiping gesture.
- Premieres: Demand a synchronous scheduling commitment, which clashes with casual scrolling.
Implementing for Low-End Android and Smart TVs
To support India's diverse device ecosystem (sub-₹15K phones with patchy data and budget Smart TVs), we designed specific technical solutions:
- Segmented Progress Bar: Replaces the standard status bar with a segmented layout, showing clear chronological progress and gutter indicators.
- Gesture Lock: Locks the vertical axis to the stack sequence (Swipe UP/DOWN navigates within the stack; horizontal swipes navigate between creators).
- Widescreen CTV Layout: Centers the 9:16 video, filling left and right margins with a 40px Gaussian-blurred real-time stream to prevent screen burn-in.
- Linear Token Pre-Caching (LTP): Buffers only the first 15 seconds of the next segment. Never pre-loads the full stack to avoid RAM crashes on low-end Androids.
- Dynamic Adaptive Bitrate Scaling (DABS): Automatically caps quality to 720p/30fps if device RAM falls below 180MB or temp exceeds 42°C.
The Serialized Completion Rate (SCR)
Our primary North Star is the Serialized Completion Rate (SCR):
SCR (%) = (Unique Viewers Completing Final Segment ÷ Unique Viewers Initiating First Segment) × 100
Our target is an SCR > 40% by Month 6 for regional entertainment. High SCR validates user engagement, creator storytelling, and monetization delivery.
Guardrail Metrics
- Long-Form Cannibalization Index (LFCI): Must remain under 5% to ensure the format bridges to, rather than cannibalizes, long-form content.
- Device Crash Rate: Must stay under +0.1% above the standard Shorts crash baseline.
- Ad Interstitial Retention Factor: Over 88% of viewers must complete the 6-second sponsorship ad without swiping away.
Balancing Monetization with Pacing
We faced several critical tradeoffs:
- Vertical Axis Lock: We restricted complete exit freedom within the stack to maintain narrative momentum, driving SCR past the monetization threshold.
- Non-Skippable Interstellar Ad: We inserted a 6-second Series Sponsorship ad between segments, choosing monetizability ($0.45 hybrid RPM target) over a completely seamless user experience.
- YPP Gating: We restricted initial access to YouTube Partner Program (YPP) creators to protect compute costs and ensure quality control during the beta phase.
Creator Supply and Metric Deep-Dives
Given resources, I would focus first on creator supply rather than viewer UI. A format is only as strong as its launch content. I would:
- Optimize the AI Slicer: Ensure a creator can slice long-form videos into a 4-part stack in under 15 minutes with high reframe accuracy.
- Instrument the Segment 2-to-3 Drop-off: Track the exact moment the sponsorship ad fires to optimize retention.
- Build the Studio Side-by-Side Earnings Tab: Display Shorts RPM vs Stack RPM directly to motivate creators.
